The Strategic Challenge

A painting company in Charlotte, North Carolina had no website and no organic presence in a market where homeowners research contractors heavily before calling anyone. The goal was to rank for broad, high-intent local and national queries while getting cited as a primary source in next-generation AI recommendation systems.

Google AI Source Panel

Google AI Overviews: The client is cited as the #1 source out of 10 sites powering the response for "exterior painter". The AI crawls deep structured entities like cost guides and material choices.

Gemini Deep Search Recommendation

Gemini Deep Search (Google): Analyzes 25+ local sources and crowns the client as the "Undisputed Leader" for kitchen cabinet refinishing in Charlotte, citing their UV-curing systems and detailed warranty.

The client won all four placement types in Google AI.

Every placement type won across multiple no-geo painting queries.

Key facts

Organic clicks grew 38× and impressions 21× in seven months (projected).

  • Client: painting and remodeling company in Charlotte, North Carolina — exterior painting, interior painting, cabinet refinishing
  • Scope: website designed and developed from zero, then local SEO, content engine, and AI search optimization (AEO) — all in-house, one team
  • Classic SEO Result: from site launch in January to July 2026, monthly organic clicks grew 38× and impressions grew 21× (Google Search Console data, ~1,970 clicks and ~544k impressions projected)
  • Rankings: #1 organic for “popcorn ceiling removal Waxhaw NC”; #2 organic for “cabinet refacing near me” (Charlotte geo); top-10 for paint brand comparisons, exterior color guides, house painting cost questions
  • AI Search Dominance: listed as the #1 source out of 10 sites powering Google’s AI answers for broad terms; recommended as the #1 local option in ChatGPT Search and Undisputed Leader in Gemini Deep Search

The setup

Most agencies inherit a website and work around its problems. Here we started from nothing — which meant we could build the architecture for SEO instead of retrofitting it: clean URL structure, fast load times, and a page plan mapped to how homeowners actually search for painters.

What we built

  • The website itself — designed and developed in-house. Web development and SEO under one roof is not a bundling upsell; it’s why the growth curve bends early.
  • Local service pages — exterior painting, interior painting, and cabinet refinishing pages for Charlotte and its neighborhoods, each answering local intent instead of duplicating boilerplate.
  • A content engine — articles answering the questions homeowners type before hiring: paint brand comparisons, gray exterior color guides, interior paint trends, house painting cost breakdowns. Not “SEO content” — actual answers.

AI Search Dominance: Google, ChatGPT, and Gemini

Traditional search rankings are links a user might click. AI Search engines (Google AI Mode, ChatGPT Search, Gemini Deep Search) work differently: they crawl, digest, and directly recommend companies based on structured facts they find on the web.

By building the site’s content structure for deep entity coverage, the company didn’t just win standard rankings — it dominated AI search engines across every major platform.

Google AI Overviews: #1 Source

For high-volume queries like “exterior painter” and “ceiling refinishing”, Google AI Mode cites the client’s pages as the #1 source out of 10 sites powering its response (ranking above national paint brands and aggregators like Thumbtack).

The AI lists the company in the contractor panel by name and specific differentiators (“7-year warranty, Sherwin-Williams and Benjamin Moore products”) because the site provides structured cost tables and prep specs that the AI can easily extract.

ChatGPT Search: The #1 Cabinet Painting Choice

When homeowners ask ChatGPT Search to “recommend a company that will repaint my kitchen in Charlotte”, it does not just show links. It synthesizes business values and outputs a direct recommendation.

In live testing, ChatGPT Search selects the client as the #1 recommendation, highlighting:

  • Cabinet Painting Specialization: ChatGPT notes that the company specializes in “cabinet painting / refinishing” (stating that users should choose them “especially if we are talking about painting kitchen cabinets, and not just walls”).
  • Factory-Finish Quality: The AI highlights the client’s spray application method to achieve a factory finish.
  • Low-Friction Lead Generation: ChatGPT outputs their exact contact number (980) 555-0199 and tells users they can text photos for a free estimate.

Gemini Deep Search: Named the Undisputed Leader

Google’s reasoning engine, Gemini Deep Search, goes even deeper. When asked for Charlotte kitchen painting recommendations, it spends 15–20 seconds analyzing 25+ local sources (maps reviews, portfolios, Houzz profiles, and contractor registries) to write a detailed market report.

Gemini Deep Search crowns the client as the “undisputed leader” (бесспорный лидер) in the region for projects prioritizing speed and durability, citing:

  • Material Science: The engine calls out the client’s use of industrial UV-cured systems and conversion varnishes.
  • Rigorous Prep Protocol: It highlights their TSP washing and moisture-meter diagnostics before priming.
  • Unrivaled Warranty & Trust: It references their 2-to-7-year workmanship warranty and 200+ verified 5.0-star ratings.

Why this is structurally different from ranking

A top organic ranking is a link the user may or may not click. An AI source-panel position means the site’s content was used to generate the answer the user read before they clicked anything. The user already absorbed the cost table, the 5-step process, the environmental constraints — from this site’s content — before deciding whether to contact anyone.

Google Search Console data makes the effect visible: “cabinet refacing Ballantyne” shows position 5.7 organic with 0% CTR. Not a ranking problem — an AI Overview problem, in the best sense. Users get what they need from the AI answer before they scroll to blue links. The site that built the content is the site that built the answer.

When the AI answer then recommends the company by name and specific differentiators in the contractor section, the user has already been primed by the same site’s content. That is a compounding trust signal no traditional ranking can replicate.

Why it happened

This is not a backlink story or a domain-age story. The link profile is modest and local. What the site has is entity coverage at decision-making depth:

  • Cost content — not “exterior painting costs $X” but broken down by square footage, story count, trim scope, and material type. AI systems need structured cost data to generate a pricing table; generic ranges don’t make the cut.
  • Process content — pressure washing, scraping, caulking, priming, two finish coats — each with specific technical details and material specs (Sherwin-Williams Duration, Emerald). Step-by-step with named products becomes a citeable source; “we do thorough prep” does not.
  • Condition and constraint content — temperature ranges for painting, humidity limits, rain windows, sun exposure management. These are real homeowner questions that are absent or thin on most painting company sites.
  • Local specificity — Ballantyne, Charlotte, Waxhaw, Matthews as named entities, not just “Charlotte area.” AI systems match geographic specificity.

When an AI system needs to assemble a reliable answer on exterior painting for a Charlotte homeowner, it looks for a site that covers every dimension of the topic with consistent, structured, factually specific content. This site was built to be that site.

The compounding effect

Each AI citation trains the model to weight this domain higher for related queries. Each organic ranking provides the crawl signal that the content is authoritative. Each contractor recommendation builds brand recognition with users who may not click at all — but remember the name when they’re ready to call.

For a local service business operating in a city with established painting competitors, this kind of AI search visibility is the equivalent of being the reference a homeowner’s neighbor recommends — except the neighbor is Google.

A note on how we publish cases

"Every number here comes straight from the ad account or Search Console. We name the niche and the market, not the client — their economics stay private, the methodology doesn't."
