What's unique about marketing HVAC

HVAC isn't one trade — it's two or three sharing a truck, and averaging them is the most expensive mistake in the category. Service and repair always starts with a diagnostic visit; installation is where the money is; and they behave like separate departments with separate economics.

Rounded figures from one company's own model make the point better than any argument. Service and repair: ~$750 average job at ~50% margin, which supports about $4.70 a click against a market charging ~$4.50 — green, barely. Installation: ~$11,000 at ~10% margin, supporting about $11.50 a click against a market charging ~$7 — green, comfortably. The margin percentage runs from about 10% to about 50% inside one business, and margin and ticket move in opposite directions: a tenth of eleven thousand dollars beats half of seven hundred and fifty. Anyone quoting "our HVAC margin" is quoting an average of numbers that have nothing to do with each other.

Urgency is split the same way. A dead AC in a hot climate is an emergency: zero patience, zero queue, and the homeowner is calling three companies. A system replacement or a maintenance contract is a planned purchase with several quotes over several weeks. Emergency campaigns should breathe with today's availability; replacement campaigns should run steadily and build a pipeline. Run them on one budget and the time-critical, price-insensitive work competes for money with work that is neither.

It scales, because the trade is licensed and the team is stable — which is exactly why capacity you plan against stays put. One HVAC account produced 745 leads on $33,968 over five months, ending at 219 leads in July at $37 each. The first month of scaling cost $67 a lead while new campaigns sat in learning with unpruned search terms, and the price came down after that — $49, $45, $45, $37 — without ever going back up. That dip is normal and should be budgeted for — decide in advance how bad you'll let it get and for how long, and don't ramp every campaign into learning at once.
